1. Identify the big "boulders" 

These are the core strategic competencies crucial for success in your organization. This varies according to each organisation of course, but they might include things like: - Strategic thinking - Decision-making under pressure - Cross-functional collaboration - Innovative problem-solving - Soft skills - Emotional intelligence …

2. Create a "baulders flame" 

For each team member, visualize their progress on these competencies. Where are they solid? Where do they need to climb higher?

3. Gather multi-angle perspectives 

Don't rely solely on your view. Collect feedback from peers, direct reports, and other stakeholders. This 360-degree approach gives you, and the employee, a complete picture of how your team member navigates his challenges and progresses, review after review.

4. Regular check-ins 

Schedule frequent, focused conversations around these strategic skills. How are they progressing? What support do they need?

5. Celebrate the climbs 

Acknowledge when team members conquer a particularly challenging "boulder." It boosts morale and reinforces the importance of these skills.
